Situation

Admissions arrived through several channels, staff re-keyed records, and permission boundaries had grown around individual workarounds. The engagement would begin by observing admissions, registrar and teaching-office handoffs rather than assuming a new dashboard was the answer.

Scope and artefacts

Actor map, authoritative-data decisions, import validation, role matrix, correction workflow, guardian-notice rules and a term-bound rollout plan. A vertical slice would take one application through review, enrolment and an auditable status change.

Gates

Representative imports reconcile; restricted fields remain restricted; rejected records have a recovery path; administrators complete core scenarios; and a rollback decision is rehearsed before term-bound release.

Self-service portal with accountable fulfilment

Situation

Customers lacked a consistent request channel while the service team managed status in shared mailboxes and spreadsheets. The central design question would be ownership: which queue receives a request, when the customer is notified and how exceptions are escalated.

Scope and artefacts

Request taxonomy, service-level rules, role-aware case screen, status event model, notification templates, integration contract and operational dashboard definitions. The interface would expose only statuses the fulfilment process can reliably support.

Gates

Duplicate and incomplete requests follow defined paths; ownership transfers are logged; notification failures surface to an operator; and reporting reconciles against the source system before public launch.

Measured migration from a fragile legacy stack

Situation

A business-critical application depended on ageing components, broad administrative access and undocumented scheduled jobs. A big-bang rewrite would add risk. The first objective would be visibility and containment, not a dramatic technology announcement.

Scope and artefacts

Asset and dependency inventory, privilege reduction plan, backup verification, interface boundary, migration slices, parallel-run checks and a decommission checklist. High-risk access findings would be assigned separately from product enhancements.

Gates

Each slice has reconciliation evidence and a return path; privileged accounts have named owners; restore evidence is current; legacy jobs are retired only after replacement behaviour is observed through an agreed window.
